Delegation: The skill that separates owners from operators

Most business owners mistakenly believe they delegate when, in reality, they merely assign tasks. This oversight leads many owners to remain trapped within their enterprises for years longer than necessary. While the team remains occupied, the owner becomes increasingly consumed, and the business stagnates, growing only as fast as the owner's personal availability allows. Real delegation exists at three distinct levels, but most owners only implement the first.

Task refers to what needs to be accomplished, such as installing a system, delivering training, or submitting a report. Responsibility entails ensuring the quality of the outcome and assuming accountability for whether the result satisfies the standard and the client. Authority involves the power to modify the plan when unforeseen issues arise. This could mean approving remedial measures, committing additional resources, or reallocating team members.

To illustrate these levels, consider a scenario where a client calls on a Tuesday afternoon, reporting that equipment installed by the team last week has failed on site. The client requires the equipment to be operational by Friday. At the task level, a technician is dispatched to diagnose the fault. At the responsibility level, the project manager is accountable for the outcome, determines the cause, and assesses the cost of repair.

At the authority level, someone decides how to proceed – for example, whether to replace the unit at the company's expense, negotiate a contribution from the supplier, or assign a technician from another project to meet the Friday deadline. If none of these critical decisions can be made without the owner's input, the business lacks true delegation.

It is essential to bound authority. The project manager may be authorized to commit remedial spend up to a defined amount, reallocate internal resources within their team, and extend internal deadlines. Beyond these limits, the decision-making escalates. Boundaries are not a sign of distrust but rather the structure that fosters trust.

Trust is established through verification of two factors: the value system the person employs in decision-making and their behavioral patterns, particularly how they have handled smaller decisions and escalated issues in the past.

Authority should be granted gradually as evidence mounts. Delegation without tracking amounts to abdication of responsibility. The person granted authority must be held accountable for the results of every delegated task and responsibility. This is where KPI, KBI, and OKR tracking comes in – Key Activity Indicators track whether the right actions are being taken, Key Performance Indicators measure the outcomes, and Key Behavioural Indicators monitor how decisions are being made.

Without these metrics, authority is granted without any feedback mechanism, leaving the owner in the dark. The manager operates with blinders on, and the owner only discovers the shortcomings too late.

To convert delegation into genuine accountability, establish systems and metrics first, then grant authority. Review the last ten decisions made in your business. If more than three required your intervention, you are assigning tasks rather than delegating authority. A prime example of this principle is provided by Mohammed Shabeeb, National Director of BNI Qatar and Director–GCC for ActionCOACH Business Coaching.
